Build / Project

Full GTM System Build

The product works and early users like it, but growth still depends on referrals and luck. There is no ICP definition anyone agrees on, no sequences, no CRM discipline, and no way to tell which channel produced last month's pipeline. This builds the whole thing in 90 days and then hands you the keys.

The problem

Most outbound fails on order of operations, not effort. Teams buy a list and start sending before anyone has answered which segment feels the pain sharply enough to buy from an unknown vendor. Every campaign is then aimed at everyone, which means it is aimed at no one, and the postmortem blames the copy.

WHO THIS IS FOR

  • Pre-Series A SaaS and AI founders with a working product and no repeatable pipeline
  • Technical founders who would rather build the product than learn deliverability
  • Companies whose first sales hire needs a system to walk into rather than invent
  • Teams whose previous outbound attempt produced nothing and was never documented

Scope

What is included

01

Targeting

  • Audit of everything already tried, what failed and the actual reason it failed
  • Market selection across candidate segments, chosen on pain sharpness and sales-cycle length
  • ICP definition per segment: who feels it, who signs, what each cares about
  • Persona research grounded in how buyers describe the problem, not how vendors describe the product
  • Account list and lead list construction, verified before anything sends
02

Infrastructure

  • Dedicated sending domains, SPF, DKIM and DMARC configured correctly
  • Mailbox provisioning and a full warmup cycle completed before launch
  • Deliverability monitoring and inbox placement testing across major providers
  • Sending tool configuration, typically Instantly or Smartlead, tuned to your volume
03

Messaging and execution

  • Messaging architecture per persona and per segment, built on defensible claims
  • Full sequence design across email, LinkedIn and phone where the segment warrants it
  • A/B structure defined up front so results are readable rather than anecdotal
  • Live campaign operation through the engagement, with weekly iteration on real reply data
04

CRM and reporting

  • CRM architecture in HubSpot, Pipedrive or Attio: objects, pipeline stages, required fields
  • Source attribution so every meeting traces back to the account and sequence step that produced it
  • Reporting views for pipeline, reply rate, meeting rate and deliverability health
  • Documented SOPs and a trained internal owner at handover

How it runs

3 phases

01

Days 1 to 30, foundation

Audit, market selection, ICP and persona definition, messaging architecture. In parallel the technical layer gets stood up: domains, DNS, mailboxes, warmup and CRM structure. Nothing sends this month, and that restraint is what makes the next two work.

02

Days 31 to 60, launch and iterate

Sequences go live. Every reply, open and objection feeds back into the system. Weak angles get cut, winning hooks get scaled, and the reporting shows exactly what moved and why. Deliverability is watched daily rather than discovered later.

03

Days 61 to 90, scale and hand over

Volume rises on the segments that are converting. Then everything transfers: domains, sequences, lists, CRM configuration, playbooks and dashboards, with your team trained to operate it.

Outcomes

What it produces

$40K
Closed revenue from a system built from zero
CyberShield
130
Paid users inside a 90-day launch sprint
ScrubGPT
37%
Free to paid conversion on that sprint
90
Days from blank page to documented system

What you own at the end

At the end you own the domains, the mailboxes, the sequences, the lists, the CRM configuration, the playbooks and the dashboards. Nothing sits inside an agency account you rent access to. If we never speak again, the system keeps running.

Questions

About this engagement

Why 90 days and not faster?
Domain warmup alone is three to four weeks if you want to land in inboxes rather than spam. Compressing that is the single most common reason outbound programmes fail quietly. The first 30 days also buy the targeting decisions that everything downstream depends on.
What if we already have a CRM?
Better. I audit and restructure what exists rather than starting again. Most of the work is making the object model actually record where meetings come from, which is usually the missing piece.
Do you write the copy or do we?
I write it, you approve it. The claims have to be ones you can defend on a call, so a technical review from your side is part of the process rather than a formality.
What happens after the 90 days?
Most clients run it themselves, which is the intended outcome. Some move to a Fractional GTM Operator retainer so I keep operating it while they hire. Both are fine, and neither is a condition of the build.
